How to cut no-shows at your auto repair shop

An empty bay for a missed appointment is a day’s labour you never get back. Most no-shows are not rude customers. They forgot, the time stopped working, or rescheduling felt like a hassle. Fix those three things and most no-shows go away.

1Know why people miss appointments

Before changing anything, look at your last ten no-shows. Most fall into one of these:

  • They forgot. Booked two weeks ago on the phone, nothing written down.
  • The time stopped working and calling to change it felt like a hassle.
  • They got it done elsewhere because nobody confirmed and they were not sure you had them booked.

Each has a simple fix, and none of them need a no-show fee.

2Confirm in writing when you book

A text or email the moment the appointment is made does two things: it puts the date and time in writing, and it shows the customer they really are booked.

3Ask them to confirm the day before

A reminder the day before catches the forgetters. Asking them to confirm catches the ones whose plans changed, while you still have time to fill the slot.

If someone has not confirmed by mid-afternoon, give them a quick call. It takes a minute, and it either saves the booking or frees the slot for someone else.

4Make rescheduling easier than not showing up

People skip appointments when changing them feels awkward. Remove the friction:

  • Let them reply to the reminder text to move it
  • Share a booking link so they can pick a new time themselves
  • Thank people who reschedule, so they keep doing it

5Handle repeat no-shows

Keep a note on the customer’s file when they miss an appointment. One miss is life. Two or three is a pattern.

  • For repeat no-shows, ask for a deposit on big or special-order jobs
  • Offer them first-come drop-off times instead of a fixed slot
  • Do not make a scene. A clear, friendly policy is enough.

6Measure it once a month

Count booked appointments and no-shows each month. If your rate is above one in twenty, work through the steps above. Most shops see the biggest drop from the day-before confirmation alone.

Should I charge a no-show fee?

Most independent shops do not, because it rarely gets paid and it can cost you the customer. A deposit for big or special-order jobs works better: the customer has skin in the game and you are covered for the parts.

Is it OK to overbook to cover no-shows?

Only a little, and only with jobs that can wait, like a spare oil change slot you can fill from a walk-in. Overbooking diagnostic or long jobs just makes the customers who do show up wait.

When is the best time to send a reminder?

The day before, during the day. It gives the customer time to reschedule and you time to fill the slot. For early morning drop-offs, a reminder the afternoon before works best.
